Then write how two of those behaviors could be made routine in your current team, even when the work is less exciting or the deadline is tight.

2. The Unclear Role

  • Write about a situation in which responsibility was shared so broadly that no one was fully sure who should act. Describe what each person believed their role to be, what was left undone, and how the ambiguity affected the team. Now design a clearer arrangement. State who owns the outcome, who contributes, who must be consulted, who needs to be informed, and what decisions can be made without escalation. End with the conversation you would use to confirm the arrangement without making anyone feel blamed.

3. Productive Disagreement

  • Choose a disagreement that has either remained unresolved or become more personal than it needed to be. Describe the different positions and the interests beneath them. What information, risk, value, or experience is each person trying to protect? Write a version of the discussion that begins by naming the shared objective, then explores the evidence and tradeoffs. Include a point where you would change your own view if new information appeared. Finish with a decision process that the team could accept even if not everyone gets their preferred option.

4. Trust in Small Actions

  • Reflect on the small actions through which team members decide whether someone is dependable. Consider keeping commitments, sharing information, admitting uncertainty, acknowledging mistakes, asking for help, and giving credit. Choose one action you do consistently and one that you could strengthen. Write about how each action affects other people's willingness to speak, coordinate, and take responsibility. Draft a personal commitment for the next month and identify the evidence that would show your colleagues experienced a difference.

5. The Team Retrospective

  • Imagine facilitating a retrospective after a project that produced mixed results. Write the opening that creates a constructive tone and reminds people that the purpose is learning rather than finding a culprit. Explore what the team should continue, stop, and start. Include one issue that may be uncomfortable to discuss and explain how you would keep the conversation specific and respectful. End with three actions, an owner for each, and a date when the team will check whether the changes helped.
